THE TRAP

There Is Only One Place Left to Cut

When three quotes come back and one is dramatically below the others, the instinct is that the low one has found efficiencies. Occasionally that is true. Far more often it has found the only variable there is.

ITEM 01

Materials are 15% to 20% of a residential painting project.

Even switching from a premium product to a mid-tier one moves the total by a few percent. It is not where a large discount comes from.

ITEM 02

Labor is everything else, and preparation is most of the labor.

Scraping to a sound edge, feathering transitions, filling, caulking open joints, priming bare substrate, treating growth. A quote that is thirty percent below the others is almost always describing thirty percent less of that.

ITEM 03

And preparation is invisible on the day the job finishes.

Both versions look excellent when the crew leaves. One of them is still looking excellent in year eight, and the other started failing at the joints in year three — at which point you pay again, and the second job costs more than the first because there is now damage to repair as well.

ITEM 04

Which is why "spend less" and "pay less for the same scope" are completely different requests.

The first is a legitimate conversation any decent contractor will help you with. The second is a request to be sold the version that fails, and the contractors most willing to agree to it are the ones you should be most careful with.

WHAT ACTUALLY WORKS

Reduce the Scope, Keep the Standard

Do the elevations that are failing.

Nothing requires all four sides of a house to be painted in the same year. The south and west age ahead of the north and east, sometimes by years. Doing two now and two in three years is a real saving and it costs you nothing in durability. The one caveat is color match on a boundary — worth discussing where two elevations meet at a corner in plain view.

Do trim, doors and garage doors only.

On a vinyl or composite-clad house where the siding is genuinely sound, this is frequently the entire honest project. It runs a fraction of a whole-house repaint and it is what actually makes a house of that age look tired or cared for.

Split an interior across two winters.

Main level this year, upper floor next. Interiors are least contended from November onward, the rooms are independent, and there is no durability penalty at all for doing it in two passes.

Prioritize what protects over what decorates.

If money is tight, sealant and joint work on an exterior does more for the building than a color change does. It is also the least visible thing to spend on, which is exactly why it gets deferred.

Do the accessible parts yourself.

A fence, a single ground-floor room, trim on the main level. Hire the height and the preparation-heavy work. A contractor worth having will tell you which parts are worth taking on.

And book in the shoulder season.

Late May or September rather than mid-July. It is not a discount, but availability is better and a project that has to fit a narrow window is a project with less flexibility in it.

THE FLOOR

Four Things That Are Not Optional

FEATURE 01

Surface preparation.

This is the whole point of the page. Everything else on this list is a consequence of it.

FEATURE 02

Priming bare substrate.

Any surface taken back to bare wood needs a primer, and tannin-rich cedar needs a stain-blocking one under a light color or it bleeds through within a season. Skipping primer saves an afternoon and costs a repaint.

FEATURE 03

Two coats on the body.

One coat looks identical the week it goes on. It is thinner, it fades sooner, and it fails years earlier. If the budget genuinely will not carry two coats on the whole house, paint less of the house properly rather than all of it thinly.

FEATURE 04

And wood repair.

A sill nose or a column base that is soft gets replaced rather than coated. Painting over failing wood looks perfect on handover day and is a structural repair two years later at several times the cost. This is the single most expensive shortcut available on an older house.

OVER TWO OR THREE YEARS

What a Sensible Order Looks Like

For a house that needs a lot and a budget that will not carry it in one season, there is a defensible order.

PHASE 0101

Year one: whatever is letting water in.

Open joints, bare wood, failing sealant, soft timber. It is the least satisfying money you will ever spend and it is the only spend that stops the number growing.

PHASE 0202

Year two: the elevations that are visibly failing,

plus trim and doors if they were not done in year one.

PHASE 0303

Year three: the remaining elevations, the deck, and anything cosmetic.

Completing the cycle with the remaining elevations and cosmetic elements once structural integrity is secured.

PHASE 0404

And interiors slot into the winters in between,

because they compete for a different part of the calendar entirely. A walkthrough that produces a three-year plan rather than a single number is more useful to a household on a budget than any discount, and it costs the same as any other walkthrough — nothing.

BEST VALUE FIRST

Four Projects With the Highest Return

If the question is simply "what should I spend my first two thousand dollars on," these four come up repeatedly.

FEATURE 01

Trim, doors and garage doors on the exterior.

The most-seen square footage on any house relative to its area, and the elements that reach the end of their coating life a full cycle before the siding does. On a house with sound siding this is not a compromise — it is the correct project.

FEATURE 02

Cabinet refinishing.

At $150 (2 coats) or $175 (3 coats) per door/drawer it is roughly a third of replacing, and on an open main level the cabinetry is a background to the whole floor rather than one room. Per dollar spent it changes more of what you look at than anything else on this list.

FEATURE 03

Interior trim and doors.

Same argument as the exterior version. Single-coated at construction, chipped at every corner since, and what hands actually touch.

FEATURE 04

And the front door and entry surround.

A genuinely modest project that changes the first impression of the entire property. It is the least expensive meaningful thing on this page and it is the one most often overlooked. One caution on all four. Doing a high-return project well is the point. Doing four of them thinly is how a budget gets spent with nothing much to show for it, and it is the commonest way this advice gets misapplied. If the money will genuinely only carry two of them properly, do two.
